Interhandler JCB
Building an ecommerce department from zero and handing it to a trained internal team. Scope covered storefronts, marketplaces, ERP integration, performance marketing, CRM, tracking and daily operations.

Not a single task. The operation around it.
The business had a strong offline position, but ecommerce did not yet operate as a structured function with its own processes, team and accountability.
A system, not a collection of separate channels
In 14 months the operation gained two Shopify stores, a 15,000+ SKU catalogue, eight marketplaces, BaseLinker integrated with Comarch ERP XL, server-side tracking, Klaviyo, a loyalty programme and an operating model for the team.

Operating footprint
Discover → Build → Operate → Scale → Transfer
Process, data, margin, constraints and ownership.
Channels, catalogue, integrations and operating rules.
Execution, exceptions, pricing, stock and data.
Add markets without adding chaos at the same rate.
Enable the team or keep running the function.
The scope did not stop at implementation. We ran channel launches, product data, Google and Meta campaigns, Amazon compliance, measurement and daily ecommerce operations.
What remained after the work
The result was an internal function able to operate independently: six people recruited, onboarded and trained. The operation reached seven-figure GMV, 10.6× Google ROAS and 16× Meta ROAS.
Decisions
Less reactive firefighting and more decisions based on a shared view of sales, stock and channels.
Process
Clear data sources, ownership and exception handling instead of knowledge living in one person’s head.
Scale
A new channel plugs into the existing operation instead of creating another silo and manual task list.
Not a traditional agency. Operators expected to think for the area they own.
We do not wait for a task list. We identify problems, set priorities, plan the next moves and execute them. No corporate jargon and no agency theatre.
