CASE STUDIES · OPERATIONS, NOT DECKS

E-commerce operations we actually ran.

From a London start-up and marketplace operations in Manchester, through EU and US expansion, to building an e-commerce department from zero at Interhandler JCB. We were not advising from the sidelines. We were accountable for the operation.

MARKETPLACE FOOTPRINT

The UK, Europe and the US — multi-channel by design

These are not logos from a partner slide. They are channels we have operated: catalogue, pricing, stock, orders, advertising, fulfilment, compliance and day-to-day exceptions.

NOT A TRADITIONAL AGENCY

You pay us to think, not wait for tasks.

We spot problems, set priorities, plan the next moves and carry them out. No corporate jargon, no agency theatre and no need to write our task list for us.

From experience to an operating method

The projects above describe the founder's professional experience. The walkthroughs below explain an operating method; they are not additional client case studies or measured results.

Example workflow: one catalogue, several channels

For a multichannel catalogue, begin by agreeing which system owns each field: SKU, title, stock, price and product evidence. Map that data to each channel's requirements before scaling publication.

  1. Define the source and owner of each field.
  2. Validate a representative batch: variants, mandatory attributes, stock and prices.
  3. Publish the approved batch and reconcile channel responses with source data.
  4. Classify errors, assign an owner and repeat the check before expanding the batch.

Acceptance check: the approved sample matches the source data, required attributes are present and rejected records have an assigned next action.

Example workflow: AI-assisted customer support

Start with approved product and policy knowledge. Use AI to classify the enquiry and prepare a draft; route decisions requiring judgement or permission to a person.

  1. Define the allowed knowledge sources and the types of enquiry in scope.
  2. Test drafts against real, anonymised enquiries and known exceptions.
  3. Require approval before sending during the supervised stage.
  4. Record the source, draft, decision and escalation reason; review recurring errors.

Acceptance check: a reviewer can identify where an answer came from, who approved it and how to escalate an unresolved case.

Choose the level of responsibility

Defined project
Use when the scope and handover can be agreed in advance. The deliverable is a completed implementation or diagnostic output. Ongoing operation requires a separate arrangement.
Recurring operations
Use when the store or channels need an ongoing backlog, maintenance and reporting. The deliverable is a regular operating cycle within the selected plan.
Fractional leadership
Use when the business needs ownership of priorities and coordination across a team or vendors. The deliverable is a roadmap, decision ownership and management reporting within the agreed remit.

A useful operating document records the input, responsible person, decision rule, approval point and acceptance check. This makes a process easier to hand over, audit and improve.
